Key 8 of 9 in the Loading Growth Wheel
Growing Leaders
Leadership bench, equity sharing and senior team development.
What this Key unlocks
Investors do not invest in firms as much as they invest in management teams. This Key covers building the leadership bench, handing over decisions, developing senior consultants into leaders and the equity conversation.
Signature tool: The Role Reset Framework.
Inside Everest, this Key is worked in 90 Day Sprints: one or two levers per sprint, measured, reviewed with peers and locked in before the next cycle. The Growing Leaders result page shows the three levers most firms need to pull first.

Questions founders ask about Growing Leaders
- Why do my senior leaders keep escalating to me?
- Because the system routes every material decision to you, and they have learned that stepping up means being overruled. Written roles, defined guardrails and a founder who stays out of decisions inside them change the behaviour in one sprint.
- What is the Role Reset Framework?
- The Loading Growth method for moving a founder from the centre of every decision to the head of a leadership layer. It starts with a six month calendar audit, writes the leadership roles and guardrails, and tests the layer by letting someone make a call against the founder's instinct.
- What are guardrails?
- The written limits (spend, hiring, pricing, client commitments) inside which a leader can decide and fail without asking. Outside them, it is still the founder's call. Without guardrails, delegation is a hope, not a design.
- How do I audit my own calendar?
- Export six months. Tag every meeting: only I can do this, a leader could do this, nobody should be doing this. Add up the hours in the second and third columns and price them. That number starts the first conversation with your leadership team.
- Should I hire a general manager or a COO?
- Sometimes, usually by year two of the work. More often the first move is giving the people you already have real roles. The one hire that usually matters first is whoever gives you weekly financial visibility, because leaders cannot decide well without the numbers.
- How should leadership compensation work?
- Riding increasingly on the firm's result as seniority rises, with equity or phantom equity for the people a buyer would want to keep. Leaders paid like senior consultants behave like senior consultants.
- What if a leader makes a bad call?
- Inside the guardrails, a bad call costs what the guardrail allows and teaches more than a year of you deciding for them. Debrief the outcome two weeks later, not the choice on the day. That is the test of whether you have a leadership layer or a committee that advises you.
- How much time should the founder spend on the business versus in it?
- More on than in, and the ratio should move every quarter. Most founders arrive in Everest at 80 percent in. The Role Reset Framework and the 90 Day Sprint move it toward 50 within a year, which is the point at which a buyer sees a firm rather than a founder.
